Scenario: Our company has gone through considerable merger and acquisition activity in recent years, and we’re increasingly seeing too much variation in how key processes are accomplished across what used to be parts of separate organizations. The variability of these processes impacts projects that cross organizational boundaries, as is perceived as increasing the burden on staff and costs to the organization. Some of those process variations are better than others, so we’d like to expand the use of best practices.
Your management team has come to you with the above problem scenario that they need you to advise them on and plan a strategy to address. Write and submit a memo to your manager that describes something in your Standards Framework that you believe will address the problem. Subject : Merger/Acquisition – Operational Issue – Solution / Strategy
As per your requirement I have worked a solution and strategy for resolving the operational issues arose due the merger/acquisition scenario.
Solution Proposal – Since the key issue is the variations in processes, which are impacting project deliverable and resulting in burden on staff and increasing operation cost. So I would like to make a solution to improve the processes to remove the variation, so that other things get smoothened and the problem can be resolved. I propose for upgrading the processes with respect to the long term vision, which will be capable of meeting multiple mergers and acquisition. This process upgradation will call for allocation of resources in such a way that each process has adequate resources and will be capable to meet the project deliverables.
Implementation Strategy – The implementation strategy is worked in two component i.e. short term and long term plan.
Short term plan - As per short term plan we want to upgrade the critical process for each of the top priority projects, so that our resources will be aligned to each critical processes, which will not impact the project deliverables. This will help in developing the internal process for process upgradation and resource allocation. Once this short term plan will be implementing in four weeks of time and will be under monitoring for a period of 6 months, so that we have the opportunity to review & feedback the process. We are running with FMEA so that we can avoid the potential issues due to process modification.
Long Term Plan – Based on results from short term plan, we will move forward for horizontal deployment of process upgradation across the organization, and resource allocation, so that we have optimized resources utilization and helps in managing the cost. This solution will be implementing in a time period of 3 months post short term plan result review.
