The four problems states in Ronald Snee's article are:
No data being collected
The wrong data being collected
Data being collected on process outcomes only and not on process variables
People who don't know what should be measured
Problem 1 - Not collecting any data is like practicing for a game, it helps but does not count at the end of the day (Snee, 2018). One example of this from my work is that we initially never had any metrics or data to show what the impact of breaks we had on our controls. We were not able to show our higher management the amount of extra work we had to do due to systems not processing correctly or other lines of businesses manually inputting incorrect transactions into our general ledger. This was a huge problem as we ourselves were not able to track all the work we did throughout the months we did not have those metrics.
Problem 2 - Collecting the wrong data can mislead the effort and valuable resources to the wrong goals of the organization (Snee, 2018). If we were to collect the wrong data or metrics at work then we would be pointing to the wrong teams which would make our team be in fault since we did not collect the right data. We collect metrics on who has caused breaks on our accounts, this way we can contact those teams and have them fix the issues at the root cause, however if we took the wrong teams then we would not be able to fix the issues. This would also increase the amount of time it would take to resolve reducing efficiency.
Problem 3 - It is important to collect data on both process outputs (Y's) and inputs (X's). Process outputs are critical to the customer and are directly tied to the bottom line and it is critical to pick outputs that are linked to the bottom line (Snee, 2018). Once you have determined the outputs you then can determine the X's or inputs. An example is measuring the number of credit cards sold on one month, this is just the output of the process. Not measure the X's, in this case it would be the amount of hours employees worked in marketing to market the credit cards to customers. Not having that data can throw off the report as the cost of the input is not measured accurately which then leads to a incorrect bottom line.
Problem 4 - Not knowing what you want to measure is also an issue such as not measuring at all. I believe this is a bigger issue since not knowing your process and what data you require is worse than just not collecting it. This could be a result in new processes, new employees or major changes to current processes. An example from work was when I moved to a new team and was learning the role it was difficult to understand what data I could collect to show as metrics. There wasn't any metrics in place before I got there so while learning the role I had to come up with my own metrics which took time.
Explanation / Answer
Following matrix or trackers can be developed for the given problems which will resolve the data collection and data representation issues in front of senior management-
A solution for problem 1-
Develop an excel tracker with following heads- 1. Description of issue 2. Date of issue raised 3. Date of issue resolved 4. Root cause of issue 5. Responsible person who resolved the issue 6. Remarks.
this will ease the taking of time-lapse and you can showcase the person who took efforts for the long time to solve the issue.
A solution for problem 2-
To monitor the correct data collection it should be tracked on daily basis. A 5-10 mins morning meeting or review of previous day data collection will help to resolve the issue.
A solution for problem 3-
Data is always available for both input and output. but it always lies with different teams. To solve this problem collaboration of teams is the must. Eg- Develop a common excel tracker on G-suite which will have editing rights to marketing/sales/procurement team and finance team. who can provide data for input and output in same excel sheet which will help to develop presentable data for higher management about the efforts and resource used in input v/s the output company is getting by selling that product.
A solution for problem 4-
Clarity of job description always plays a crucial role to resolve such problems. Before starting the collection of any data always decide what final output you want to generate from that data and based on that develop the heads for data collection and decide the source of data very carefully. this will help to narrow down the data collection search.
