Scenario: Our company has gone through considerable merger and acquisition activity in recent years, and we’re increasingly seeing too much variation in how key processes are accomplished across what used to be parts of separate organizations. The variability of these processes impacts projects that cross organizational boundaries, as is perceived as increasing the burden on staff and costs to the organization. Some of those process variations are better than others, so we’d like to expand the use of best practices.
Your management team has come to you with the above problem scenario that they need you to advise them on and plan a strategy to address. Write and submit a memo to your manager that describes something in your Standards Framework that you believe will address the problem. Your memo should offer a general description of how your chosen Framework component(s) address the problem as described. It should then describe the long-term prospects for what it will mean to implement the component(s) in the organization, as well as a short-term description of how you’ll move toward implementation in the first three to six months.
This memo is to your management, not to other engineers. It needs to be brief and concise, and yet contain appropriate technical details to properly explain your position and planning. The best management memos fit on a single page. Don’t re-explain the problem to them. Don’t go into deep detail that they don’t need to know. Stay focused on how implementing your plan will solve the problem.
Explanation / Answer
Objective: Reduce variation in processes across organization at the same time replicate some of the best practice.
Approach ( first six months):
First create a list of processes that run across the organization. Put processes common acorss the organizations and do not include any department specific processes.
Prioritize these processes to see which are most important processes with highest impact and consume lot of effort.
After selecting these priortized processes, audit the implementation of these processes across the organization. This will capture variations that exist. This will also show which processes have maximum variation.
Form a cross functional team to reduce variation and improve the processes.
This team will assess each process using following tools:
Process Flow Diagram – to map execution steps in a process
Failure mode Effect Analysis (FMEA) – to capture what failure modes exist in each step and how can those be prevented
Best practice identification : Best practices as followed by departments.
Based on this analysis this team will then draw an updated process chart.
Every department will identify a champion to execute this change.
These dpartment champions will ensure that the updated process will be implemneted and executed in their respective departments.
Ongoing basis : Team of champions will audit the execution and implementation of processes and identify best practices. Processes will be revieweed at least once in a year to incorporate those best practices.
Management support needed: Management could announce this drive making a big fanfare and set targets for completion of this exercise. This will be announced across the organization as a special drive. Management could consider given a few awards (based on best adoptation of the processes etc.) at least for the first year to encourage participation. This way it will become a top down initiative and also create some excitement around this execise.
Future M&As : Every time a new business is acquired, it will also identify a champion to be put on this team. It will become an integral part of this auditing and review activity and thus will be pulled into process standardization automatically.
